The cold start on TikTok Shop is brutal 🧐
I say that sentence on almost every sales call.
Brands nod. Then month two arrives and it hits them anyway.
You're not starting from zero. You're starting from minus five. No reviews, no sales history, and affiliates getting 100 to 200 messages a day from brands just like yours.
Here's the bit nobody puts in the proposal:
"A big chunk of the cold start sits on the brand's task list. Not because agencies are slow..... because nobody told them what the job actually is."
So here's the list. No agency tasks. Just the brand/client tasks in the Cold Start period:

1. Fund the samples. Stock AND budget. Product cost plus shipping, and shipping can cost more than the product. Pick a monthly volume and keep it for 4 months minimum.
2. Sort shipping first. FBA, your own warehouse, whatever. If a sample can't go out in days, nothing else matters.
3. Fix the listings. The right hero products, clean images, size charts, claims that pass TikTok's listing rules. Refunds quietly kill conversion.
4. Lock the commission. One number, agreed, not changed every fortnight.
5. Hand over the keys. Shop access, ad account access, and authorise creator videos so they can run as ads.
6. Ship approved samples fast. Creators get 14 days to post after delivery. A parcel sat in your warehouse for a week burns that clock.
7. Protect your reviews. Customer service and product quality now decide whether affiliates are even allowed to promote you.
8. Budget for ads that lose money. In months 1 and 2, an ROI of 1.0 or even 0.5 is the plan, not a failure.
9. Answer the nagging. The first few weeks your agency should message you almost daily (this period is the 'foundation building'....... the stranger the foundation, the easier it will be to scale).
10. Hold your nerve until month 3 or 4. Early content will be rough. 100 samples usually finds you 4 to 5 affiliates worth keeping. That's the average, not bad luck.

You'll feel like you're losing on two fronts. Product going out the door, shaky content coming back. You are. That's the cold start, and I wish I could get round it.
The brands that make it through usually knew this list before they signed.
