One person should not be your operating system.
Every agency has the person who knows where everything lives.
The client history.
The pricing logic.
The workarounds.
The reason a decision was made six months ago.
Who to call at Amazon.
Which accounts need watching.
What can, and absolutely cannot, be promised.
Usually, that person is the founder.
Sometimes it is a long-serving senior operator.
Either way, it feels efficient… right up until it is not.
Because when one person holds the context, the judgement and the final decision on too much of the business, everything starts to queue behind them.
Client questions wait.
The team waits.
New work waits.
Decisions get revisited.
Standards become inconsistent.
And taking a proper holiday starts to feel less like rest and more like a live operational experiment.
That is not a criticism of the person holding it all together.
It is usually evidence that they are very good at what they do.
The problem is that the business has failed to make their expertise transferable.
A healthy agency does not remove experience or judgement from the equation.
It distributes the right parts of it through:
Clear account ownership and escalation routes
Defined decision rights
Proper client handovers
Documented ways of working
Commercial and strategic frameworks
Shared account context
Consistent reporting
Coaching that helps good people make better decisions independently
The goal is not a business that can operate without its founder.
It is a business that does not stop operating whenever its founder steps away.
That distinction matters for growth, team confidence, client retention, and, eventually, buyer confidence.
If one person disappeared for a fortnight, what would genuinely break?
That is usually where the operating-system work needs to begin.
