The founder is still the strategy department.

This is one of the most common findings in an Amazon agency capability audit.

The founder is the person who:

Spots the real issue in a client account

Knows which metrics matter and which are distractions

Connects advertising decisions to margin, stock and commercial objectives

Challenges the client when the brief is wrong

Understands how to prioritise competing opportunities

Holds the strategic context that nobody else quite has

That expertise is valuable, it may also be the thing preventing the agency from scaling.

Because if every important strategic decision still comes back to the founder, the agency has not yet built a strategic capability.

It has built a dependency.

The symptoms are usually familiar:

The founder joins too many client calls.

The team waits for approval before making decisions.

Senior people can execute recommendations but struggle to form them independently.

Clients ask for the founder by name.

The founder becomes the escalation point for every difficult account.

New business is sold around the founder’s personal credibility rather than the agency’s repeatable method.

At that point, growth creates more pressure rather than more leverage.

The answer is not to remove the founder’s judgement, it is to make that judgement transferable.

That might mean documenting:

How the agency diagnoses stalled performance

How it prioritises growth, profitability, stock and budget

What questions it asks before recommending action

How it challenges a client brief

What “good strategy” looks like in a review

Which decisions the team can make without escalation

When the founder genuinely needs to be involved

A framework will never capture every nuance of experience.

But without a framework, that experience remains trapped in one person’s head.

The founder should be setting the direction, developing the capability and making the highest-value decisions.

They should not be the only person capable of making a good one.

That is the difference between a founder-led agency and a strategically capable agency.
