ROAS is lying to you.
And it's costing you the brands that actually win.
We onboarded a supplements brand last quarter running at 4.8x ROAS.
By the agency's previous reports, that was a "winning account."
Then we built the unit economics model.
→ AOV: $34
→ COGS: $11
→ Amazon fees: $9
→ Shipping/storage: $4
→ Ad cost per order: $7
Contribution margin per order: $3. About 9%.
They were paying themselves $3 to acquire a customer they'd likely never see again on a non-subscription product.
We rebuilt the strategy around contribution dollars per dollar of ad spend, not ROAS.
→ Pulled budget off the long-tail discovery campaigns burning $2.40 CPCs at 14% CVR
→ Concentrated spend on branded defense and three exact-match campaigns with proven repeat purchase
→ Cut total spend by 38%
ROAS dropped to 3.2x.
Contribution margin jumped from 9% to 34%.
Total contribution dollars went up $41K in the first 60 days. On less ad spend.
The brand made more money. The agency report card looked worse.
Here's what most brands miss:
ROAS is a ratio.
Profit is a number.
You can't deposit a ratio.
The framework we use with every new client:
Calculate contribution margin per unit by SKU. Not category average. Per SKU.
Build a target contribution-per-click number. If your contribution per order is $9 and you convert at 12%, you can absorb $1.08 in ad cost per click.
Map every campaign against that number. Anything spending above your contribution-per-click ceiling is bleeding cash.
Reallocate to campaigns spending below. Even if their ROAS looks lower.
Build your dashboards in dollars, not multiples.
The brands that scale profitably stopped optimizing for vanity metrics two years ago.
The brands still bragging about 6x ROAS are usually the ones losing money on volume.
Pull the numbers. Run the math.
The story your ROAS is telling you is rarely the story your bank account is telling you.
