A brand doing $4M on Amazon handed us their account and asked why their agency's tool wasn't working. The answer was uncomfortable.
The tool was fine. The strategy underneath it was a mess.
They had 180 campaigns. No naming convention. Branded and non-branded keywords mixed in the same ad groups. Half their budget going to three hero SKUs regardless of margin. ACOS target was one number applied across every product in the catalogue.
The agency had been running it for 18 months. Monthly reports looked clean. The underlying structure was chaos.
